Ontario is Canada's largest HVAC market and its most crowded one. Southern Ontario combines dense suburbs, many competing companies and expensive paid search, while the north runs on longer, colder heating seasons and wider service areas. For owners, that makes two KPIs especially important: marketing cost per booked job in the south, and revenue per paid technician-hour wherever drive times grow.
We are not accountants and not an HVAC contractor. Bookkeeping and tax remain with your own CPA, and we never touch equipment.
The Ontario market and its buyers
The fuel mix is gas-led but varied. In the 2023 Statistics Canada survey, 58% of Ontario households named natural gas as their main heat, 18% electricity and 4% propane. Propane matters in rural and cottage areas, where replacement jobs can look very different from a suburban furnace swap.
The biggest markets are Toronto, Ottawa, Mississauga, Brampton, Hamilton, London, Markham and Vaughan, each with dense competition. Northern and rural Ontario adds longer drives and more mixed-fuel homes.
What that means for your KPIs:
- Watch marketing cost per booked job by channel. In a crowded market, a single channel can run well above the rest without anyone noticing in the blended figure. See marketing cost per booked job.
- Give propane conversions and rural work their own job type if they are a meaningful share of revenue. Their install time and equipment cost rarely match a city furnace.
Seasonality and the cash curve
Southern Ontario winters are cold but moderated near the Great Lakes, and summers are hot and humid enough to produce a strong cooling peak. That gives many southern companies two clear peaks and two shoulders. In the north, heating dominates and the cooling peak is smaller.
For your dashboard:
- Compare each month with the same month last year, especially in the shoulders, when a mild October or a cool June can mislead.
- Set a cash floor for both shoulders, not just spring. The cash-flow calendar guide shows how to plot both dips.
Programs that touch your numbers (as of October 2026)
The Home Renovation Savings Program, run by Save on Energy and Enbridge Gas with provincial support, lists rebates of up to $7,500 for cold-climate air source heat pumps and up to $12,000 for ground source systems, along with other upgrades. Confirm current terms with the program before quoting them.
For the dashboard:
- Track heat-pump share of replacement revenue monthly. A large rebate can move it quickly.
- Measure replacement close rate on rebate-eligible quotes separately. If it is much higher, your sales process is leaning on the rebate, which is a risk if the program changes.
A channel example
A GTA company spending $9,000 a month on paid search with a 48% booking rate gets roughly 70 booked jobs from 146 calls, about $129 each. Lift booking rate to 58% with better call handling and the same spend books about 85 jobs, closer to $106 each. In a crowded market, the office's phone skills can matter as much as the campaign.
Regulators to know
The Technical Standards and Safety Authority (TSSA) covers fuels, boilers and pressure vessels and registers fuels contractors, while the Electrical Safety Authority licenses electrical contractors. WSIB covers workplace insurance and Skilled Trades Ontario handles certification. We link to them for reference only, with no compliance advice.
Your CPA
Your books, statements and tax filings stay with your own CPA, who can also tell you about CPA Ontario, the provincial professional body. We do not name or refer to partner accounting firms, and the dashboard is built to agree with whatever your CPA reports.
How we would set up an Ontario dashboard
For a GTA company, we would break marketing cost per booked job into every paid and organic channel, add a heat-pump share line, and plot two shoulders on the cash map. For a northern company, drive time and propane work get their own lines. The rest follows the owner dashboard. Ontario marketing support is also available through HVAC.Digital. See the areas hub for other regions, or call, text or email.
Frequently asked questions
Why is marketing cost per booked job so important in Ontario?
Because the southern Ontario market is crowded and paid search is competitive. Small differences in booking rate or channel mix can move cost per booked job a long way, and the line lets you see it monthly.
How do rebates affect Ontario HVAC numbers?
The Home Renovation Savings Program can shift demand toward cold-climate heat pumps. Track heat-pump installs as their own job type and watch close rate and install margin as the mix changes. Confirm current program terms with Save on Energy.
